To prevent disruptions and ensure a smooth show, our stage security staff must be engaged with the crowd, vigilant for:

  • Projectiles

It's crucial to keep eyes on the fans, ready to respond to medical emergencies like fainting or heat exhaustion. Protecting both the fans and the artist includes watching for projectiles and stage jumpers. A strong core team makes all the difference in effective event management.

Building a Strong Core Team

A well-structured barricade team is vital to successful concerts and festivals. This team should be comprised of knowledgeable, experienced, and responsible members, divided into five key areas:

  • Stage Security (preventing stage breach)

  • Pickers (identifying trouble or collecting crowd surfers)

  • Movers (escorting collected fans out of the barricade)

  • Credential Check

  • Media/VIP Support

Each role is crucial, and staff should specialize in their assigned tasks to ensure everyone's safety.

Controlled Removal of Policy Breakers

A basic concert team should include stage security, credential checks, and media/VIP support. For mega festivals or specific genres, consider adding Pickers, Movers, and a Chute Management team to handle crowd surfers, policy breakers, and medical support. The goal is to have a cohesive unit that controls the removal of fans when necessary to protect them from harm. With mega festivals, it’s important to have these teams staffed properly in order to effectively prevent the crowd from injury.

The Art of Event Staff Scheduling

In the fast-paced world of event management, where the stakes are high and expectations even higher, the art of staff scheduling emerges as a crucial determinant of success. Imagine a bustling venue where every role is filled precisely, and every team member knows their responsibilities—this harmony not only ensures a seamless experience for attendees but also fosters a positive work environment for staff. Conversely, poor scheduling can lead to chaos, overwhelmed employees, and dissatisfied guests. According to studies, events that prioritize staff engagement and efficient scheduling report up to 30% higher satisfaction ratings from both employees and attendees. This article will explore the delicate balance of art and science involved in effective event staff scheduling, offering practical insights that can help you craft a schedule that not only meets your event's needs but also enhances team morale and performance.

Creating a Realistic and Achievable Event Schedule

When building your event schedule, start by identifying the essential shift times and essential roles required for the event. Be realistic about staff expectations, and prioritize tasks accordingly. It’s important to look into all of these factors to help you be realistic about the event schedule you have set forth.

  • Staggering Shift times (Early, Main, Post)

  • Duration & Complexity

  • # of staff needed to effectively manage the space

Start staggering your shifts if you don’t already, you should have between 3-4 shift times depending on your event. This helps prevent all staff from showing up at the same time and will help cut down on check in times and lines. Taking a look at shift duration may help with engagement and overall employee satisfaction. It’s important employees stay engaged during their shift to maximize the use of each staff member in their roles. Another factor to look into is job complexity, should a staff member or supervisor be handling that task? Consider the skill level for the role, will they need to be handheld through the process? Be realistic with your decisions, make sure all your staff are in trusted roles that fit their work style to help benefit your team as a whole.

Balancing Work Flow, Breaks, Successes and Coaching Opportunities

A balanced schedule allows staff to work efficiently, take breaks, and receive feedback and coaching. Managers and Supervisors should aim for a mix of:

  • Productive work periods (90-120 minutes)

  • Regular breaks (15-30 minutes)

  • Opportunities for feedback, coaching, and recognition

It’s important that staff stay attentive during their shifts, so breaking up the monotony can be beneficial. Some of our best practices include a regular rotation of staff in a similar area to help strengthen their abilities and experiences. This also gives an opportunity for coaching and feedback as you explain the roles and responsibilities of the new role during rotation. Another easy way to lose staff or have them not return to the job site is to overload your supervisors so they don’t have enough time to facilitate breaks or let their team eat during working hours. This is a quick and easy mistake that will keep staff away from working at your venue.

Considering Staff Attention Span and Engagement

Long shifts can lead to fatigue and decreased engagement. Consider the following strategies to maintain staff attention and engagement:

  • Rotate staff in other roles to avoid monotony and foster learning

  • Repetitive testing and training throughout the event

  • Employee engaged trainings and learning opportunities

We should be making sure supervisors and managers are rotating teams within their deployment every 1.5-3 hours. The second benefit to this approach is that it also helps you train your team to become more well rounded in their roles. Adaptability is key in events, so having a staffing team that is well rounded will help you shift and pivot resources when in a bind. We suggest continuous repetition throughout the week's events by calling out key training information in event notes and during events. This is a great way to reinforce training information in a real event scenario and will help jog staff memories on the information. Staff are there to support each other every day, encourage teamwork and collaboration to help foster a more inclusive training environment to foster peer to peer learning. When the employees engage each other in practice and repetition, you know it’s had a lasting impact.

Allowing for Flexibility and Adjustments

Even the best-laid staffing plans can go awry. Build flexibility into your schedule by identifying potential staffing issues like the weather related to your event.  Adjustments in response to changing circumstances will be necessary so consider these factors when planning a deployment.

  • Keep a understanding of where you can flex staff members

  • Plan to have a team of supervisors move assets around to support

  • Understand your numbers, know your redeployments, take action

Should something need to be adjusted in the plan, effective communication with supervisors is imperative. Knowing where you can and can’t move staff is a very fine line, work with your client to know what is acceptable and what isn’t. Another factor organizers should consider is that some staff “get lost” on their way to post, to combat this time consuming process, we send all staff with supervisors so we can assure they arrive at the assigned location in the expected time allotted. This is also helpful because supervisors can update you on staffing levels as they move assets into different locations at your discretion. While emergencies happen, how we prepare to adapt to them shouldn’t take us by surprise. It’s vital to know your staffing numbers so you can plan for issues that may come up. Redeployment of staff can make or break your event and overall staff deployment. Knowing when and where to cut and move resources is something that you should work with your client on, while the idea might seem harmless, moving resources at the wrong time can be detrimental to your event’s safety and security of guests.

Building in Buffers for Unexpected Situations

Build buffers into your schedule to accommodate unexpected situations, it’s vital to your event success. Plan on having a contingency of staff prepared for your no show rates. It’s important to remember that there will always be a no show rate no matter how strict your attendance policies are. Allowing for that contingency of staff will help you stay ahead of the curve when needing to backfill positions. It’s important to remember:

  • As staffing levels increase, no show rates exponentially increase.

  • Plan a minimum of 10-15% no show rates for every 100-200 staff on schedule

  • Know your staff event preferences to forecast shortages

  • Reallocate assets as needed during deployment

Crowd Managers look at these metrics and plan accordingly. Typically, as your staffing numbers increase, so do the no show rates, so understanding this and planning accordingly is most important. We have seen over many events that on average around 10-15% no show rates for every 100-200 staff on schedule. While 10% no show rate is still a high number, you really shouldn’t expect anything less. Certain factors like weather, event type, other events in the area, and audience demographics can also play a factor in your show rates. Knowing your team’s preferences and demographics is vital to knowing what your show rates will be. When show rates change, we must adapt and be prepared, the same goes for changes in staff numbers. This is why reallocation of buffer assets is needed. Planning to be overstaffed is necessary, but understanding your staff will help you flex and adapt to the changing staff show rates of each event.

By considering these factors and building a thoughtful and realistic schedule, you can ensure your event staff is well-equipped to handle the demands of the event and provide an exceptional experience for attendees.

As crowd density increases, so does the risk of overcrowding and crowd crushing. To ensure the safety of our patrons, we must first understand the limits of crowd densities. Another fundamental aspect of crowd safety is ease of navigation throughout the venue, including during an emergency. It’s important to know capacity limits to vital emergency exits and high traffic areas. 

Preventing Property Damage

Crowd densities that exceed the maximum level are not only dangerous, but also costly to your property. When crowd densities begin to fill up all available moving and standing space, damages inevitably occur due to the constriction in the area. During this constriction we see damages to:

  • Signage

  • Stanchion

  • Portable bars and bathrooms

  • Tables, chairs, and furniture

This cause-and-effect dynamic is consistently observed in numerous mass gatherings. Damage prevention starts with successful planning and crowd modeling. Understanding and planning around the mathematical limits of your space is imperative. Without this pre-planning, event organizers jeopardize their ability to provide guests with both a safe and enjoyable environment. The damages could be significant too. To help better prepare your teams, crowd managers are able to precisely calculate crowd flow limitations to help prevent costly property damage.

Compliance with Regulations

When planning an event, it’s crucial to consider factors such as location, size, and entry/exit points to ensure compliance with applicable regulations and minimize liability risks. Many areas of public assembly and their event organizers don’t follow NFPA 101 Life Safety Code, a requirement by US Fire Marshals, that states there is a need for 1 Trained Crowd Manager (or staff member) per 250 patrons in a place of public assembly. For an event of 100,000 there should be 400 Trained Crowd Managers (or staff members) who can provide expert support for an emergency event. Personalization is the foundation of an unforgettable fan experience. By understanding attendees' preferences, interests, and needs, organizers can tailor the experience to exceed their expectations. This can be achieved through customized experiences that meet the demand of fans: Short concerts, family days, pups in the park, networking events, work celebrations, and many other opportunities can bring people together for more than just the main event. Ease of access has been greatly improved through QR codes — think of them as the latest and greatest way to get information to your fans quickly. A quick scoreboard QR code has never failed the event industry. Whether you’re promoting online ordering or in-seat dining, a QR code works every time. When it comes to customer support and its influence on fan experience, communication and effective assistance can become the toughest challenges as you increase your attendance count. The customer has a need and every event is on a timeline, so it’s important to understand their requests in order to fulfill them both timely and accurately. Doing so will ensure they are not only satisfied with the service they’ve received but they miss as little of the event experience as possible. Effective communication of event information can make a huge difference in how your fans experience the event. 

CREATING MEMORABLE AND ENGAGING EVENT ACTIVITIES

Memorable activities and experiences are what drives any successful event. Organizers should focus on creating engaging and interactive experiences that cater to diverse interests. Conferences and workshops are great for off-event days, but can also take place prior to the game or concert. The goal behind getting fans in earlier is to help security teams process patrons smoothly both for the fan experience and to keep the event venue running efficiently. More importantly, early guest experiences generate revenue in ways other than just through the typical main events.  


ENSURING SEAMLESS EVENT LOGISTICS AND OPERATIONS

Seamless logistics and operations are critical for delivering a stress-free and enjoyable guest experience. Efficient venue management starts with managing crowds and building a 360 degree fan-friendly experience. That includes any venue staff, wayfinding aids, signage, line queuing, emergency services, and any area or service accessible to patrons during their event experience. One of the biggest opportunities for development is streamlined security processes. Without state of the art security systems and expert staff, the process can bring your fan experience to shambles. Most often, a fan’s experience is made at the gates during entry to the event. Making sure fans have a speedy and enjoyable experience is key. Work with your security teams to ensure they are providing phenomenal guest experience during screenings. Reliable and accountable staff is more important now than ever. Fans are expecting that staff be knowledgeable, helpful and quick. Unless we successfully deliver, we risk losing the trust and patience of our fans, making it more challenging to effectively address any future issues.

GATHERING FEEDBACK AND CONTINUOUS IMPROVEMENT

Embracing continuous improvement by gathering feedback is essential for refining the fan experience. Collecting feedback through post-event evaluations helps you keep a pulse on the effectiveness of your program. Analyze data and identify areas for improvement through thoughtful survey questions and standardized answer options. From experience, this makes it easier to compile the data later for analysis. Implementing changes and enhancements for future events can be a challenge with staff, but one that must be overcome in order to ensure the program develops. The data is useless to us as professionals unless we apply our findings, so learning how to teach and coach staff through any changes will be paramount to achieving the desired outcomes.

Industry Insights: The 5 Most Common Event Security Mistakes

When the doors open and the crowds pour in, the last thing you want to worry about is whether your event is secure. From concerts to conferences, festivals to fundraisers, ensuring the safety of attendees, staff, and assets is paramount. Yet, even with the best intentions, event organizers often fall prey to crucial security missteps that can have devastating consequences. In this article, we’ll expose the 5 most common event security mistakes that can leave your organization vulnerable — and provide expert insights on how to avoid them.

When the doors open and the crowds pour in, the last thing you want to worry about is whether your event is secure. From concerts to conferences, festivals to fundraisers, ensuring the safety of attendees, staff, and assets is paramount. Yet, even with the best intentions, event organizers often fall prey to crucial security missteps that can have devastating consequences.

In this article, we’ll expose the 5 most common event security mistakes that can leave your organization vulnerable — and provide expert insights on how to avoid them.

INSUFFICIENT RISK ASSESSMENT

Failing to identify potential security threats and vulnerabilities is one of the biggest mistakes an event professional can make. We must consider all possible variables and threats. Failure to prepare can lead to major security incidents, resulting in harm to both people and property. One of the most recent incidents, and a great example of this, is the Copa America Final at Hard Rock Stadium in Miami, FL on July 14, 2024. If you are unfamiliar with the incident, during the Copa America Final, before gates opened to let fans in, over 7,000 unticketed fans rushed the southwest side of the stadium, overpowering security and law enforcement in the area. This caused the game to be delayed by 80 minutes and many fans sustained minor injuries.

Let’s break down the insufficient risk assessment that resulted in an uncontrollable issue. During the planning phases, a conversation should have been had about both the mixing or intermingling of opposite fan bases, as well as about fans without tickets. While it’s not a new concept to the US, many international matches have seen a purposeful limiting of fan entry locations. Typically, one team’s fan base would have one half of the stadium entrances to use, while the other team’s fan base would have the opposite side of stadium entrances. This is a preventative measure to help keep fans from intermingling and having the opportunity to taunt one another or disrupt the flow of ingress. This only works with advanced notification systems, deliberate ticketing preparation, proper game day signage, and event staff actively working to direct patrons to the correct entrances.

A popular method critics suggest could have prevented the Copa America Final incident is the use of Buffer Zones for ticketed patrons. This helps prevent the unticketed fans from gaining access to locations where they can overpower or outnumber the security and law enforcement. Buffer zones keep non-ticketed patrons outside the protected external workings of stadium ingress during the pre-event phases of the day. Event professionals could consider increasing the amount of unticketed patrons around the stadium to allow them to cheer for their team from afar, such as outside of the stadium on Jumbotrons, allowing them access once the majority of gates are closed and the game had started. With less gates to enter, there would be less opportunity for unticketed fans to overpower security and the security team would have an opportunity to recover from entry while preparing for a newly secured perimeter of watch party fans. Taking it a step further, organizers could then wristband non-ticketed patrons at the buffer zones to allow them watch party entry around the stadium. Keep in mind that sectioning off watch party fan areas to coincide with respective supporter stadium seating sections would be crucial to prevent intermingling outside the stadium.

INADEQUATE COMMUNICATION

Whether you’re a small venue or one of the largest, radio communication can either be your friend or your arch nemesis. (If you chuckled, you understand the pains!) Communication is one of our biggest assets as event security professionals. Your teams should be expert communicators and active listeners. One of the biggest challenges when communicating with Command Control is radio communication/ etiquette. Most often during emergencies, or even just regular event communication, staff will step on or talk over each other during transmissions. We know that communication is imperative, yet we see time and again that venues are crossing communications on a regular basis. The majority of this issue results from untrained staff, which we will cover later in this article.

One of our favorite emergency communication testing methods is essentially a game of telephone over radio. During this exercise, supervisors are brought together and explained the game ahead of time. The role they play is to make sure each of their team members gets the code word as soon as it’s given over the radio. During the event briefing, staff are (1) notified of a potential code word to be used at a random point in the event and are (2) instructed to use their notes to write down both the code word and the time they received the message. During the event, the code word is given over the radio and the time is noted. Command Control should note when all supervisors respond back to having heard the code. If some missed the call, another call should be given to make sure it’s heard. In the meantime supervisors should relay the code to their team members to follow the instructions as provided during the event briefing.

At the end, supervisors should collect each team member’s notes to review what they wrote down as directed in their instruction. It should be recorded by event managers for comparison purposes. Continued practice of this method will help staff understand why clear, concise communication is vital during emergency situations. The goal of this exercise is to see when (time) and what information is getting to specific individuals and their locations within the stadium. This should reflect how they would receive the communication in an emergency situation.

INEFFECTIVE ACCESS CONTROL

Ineffective access control is a killer to security teams. More often than not, this relates to ineffective credentialing or failure to properly train on the credential boards. While most events change types of credentials each event due to security reasons, that practice is useless without a team prepared to enforce it. The goals of credentialing have many facets, but the overall goal is to prevent certain people from accessing restricted areas. How do you prepare your team to both check and verify credentials? Do you provide credential boards to everyone? Or only those who absolutely need them? Do you post the whole credential board up on the wall near accessible locations?

While there are many ways to make sure your team is highly prepared for credential checks and verifications, we believe in some of these techniques:

  • Teach your team to “Check through Touch”. Feel the credential, look at the photo and the person in front of you. Stop and slow down while analyzing. Pay attention to the details. More often than not you’ll spot something off if it’s fake. It’s important for staff to call a supervisor over to verify any uncertain situations.

  • Everyone, even your ownership group, should have credentials—but more importantly, they should also be willing to submit to a credential check. While security teams should have photo boards and credentials boards, there is no excuse for not having your credentials, no matter how high up on the organizational ladder.

  • Check your access points to restricted areas. Are they conducive to allowing just one guard to keep an eye on the space? Is it a high traffic public area leading to highly restricted areas? Verify with your security teams to see if your operation could benefit from added security guards or moving their posted location. More often than not, your team on the ground has great insights.

  • When it comes to preparation for credentials, repetition is key. Have your teams study and take “preparation tests” or read through “notifications of changes” prior to posting. These days QR codes are easy to setup as a quick refresher on the credential board for the day. They also make for great handheld resources for team members to compare credentials with.

Access control spans far beyond credentialing, but we believe most venues can benefit from a heightened sense of security when it comes to credential preparation. This is especially true given the upcoming events like FIFA World Cup 2026 and Olympics in LA 2028. With the announcement of Winter Olympics in Salt Lake City in 2034, the US is about to host 3 major world events in the next 10 years.

INADEQUATE STAFF TRAINING

We know the revolving door that is event industry staffing, and the vendors who employ these staff. We see the efforts taken to get team members hired, trained, and up to speed, but we don’t see those staff return when we pay minimum wage for these roles. Staff want to feel their security work means something and makes a difference. Many simply want to get licensed to leave for work at a higher paying security company. While there are many reasons the event industry staffing matrix doesn’t work, the revolving door may simply never go away.

LACK OF CONTINGENCY PLANNING

As the old saying goes— “When you fail to plan, you plan to fail”. To be successful event planners and organizers, we must have a contingency plan for every potential situation. The key is to have a chart, or “road map” to handle each incident. Most successful organizations have an SOP for these incidents that guides them through proper steps and protocol. This helps everyone gather key stakeholders together to become important decision makers during emergency situations. This streamlines communication at a time when it is most crucial to all stakeholders.

While each scenario may be different, the majority of the time you will still have a contingency plan to follow. A contingency plan is a backup “standard protocol” for unexpected events. Have your teams trained on each contingency plan? Tabletop exercises with your management team should be a quarterly occurrence. What about your event staff? Do you bring them in for their own walk through/tabletop? Contingency planning starts at the top, but is executed by those below us, even the event staff. Make sure your event team is prepared for all the potential contingency plans going into your busy season!
